CHALLENGE:
As part of a global strategic review, Johnson & Johnson (J&J) undertook TST’s Early Career Optimiser (ECO) to gather an in-depth analysis across their varied regions and business sectors.
Through ECO’s rigorous analysis, J&J were able to understand and benchmark the performance of their Early Careers Function from both a regional and global perspective, informing discussions about their targeted
future state.
ECO findings identified potential opportunities to further enhance J&J’s Early Careers strategy globally.
2. Action
ACTION:
TST facilitated a Strategic Action Planning Workshop with the global Early Careers team to address business needs based on ECO findings, with aims to:
- Create a shared understanding of the team's functions and operations
- Identify strategy development opportunities emerging from ECO findings
- Determine who, what and how the Early Careers story can be presented to the business
Workshop attendees and TST discussed Early Careers strategy based on ECO findings to determine areas of focus in business strategy and demand planning. Outputs of the workshop included a shared global calendar of hiring activity, and a bespoke Hiring Dashboard that delivered streamlined processes to gather and present hiring data to key stakeholders.

An opportunity to establish an Early Careers programme at Experian presented itself in 2019, and a decision was made to hire a cohort in 2020 despite the pandemic. The first graduate cohort was made up of 11 graduates, increasing to 50 graduates and apprentices by 2021, and doubling in size once again by 2022 with over 100 graduates and apprentices.
Following on from their rapid success in establishing and growing their Early Careers programme, Experian wanted to take stock of their progress and to chalk out next steps via a strategic review of their Early Careers. By undertaking TST’s Early Careers Optimiser (ECO), Experian were able to conduct a 360-degree study and benchmark of their Early Careers offering.

ECO analysis helped Experian benchmark their Early Careers against a broad range of other organisations at varying levels of maturity. As a result, Experian was able to assess the effectiveness of their achievements and identify gaps.
The Experian Early Careers team shared ECO-generated insights with senior stakeholders, solidifying a business case for additional FTEs in the Early Careers function. ECO additionally provided a data-driven perspective on the key skills to build a high-performing Early Careers Function. ECO findings were shared at the board level, where benchmarking and robust data demonstrated the impact and value of Early Careers at Experian.
In the longer term, Experian are planning to use ECO findings to help inform a global operating model for their rapidly-expanding Early Careers function.
